What Is Ad Cannibalization? When You Pay for Customers You Already Had

Ad cannibalization is the silent ROAS killer that most merchants never examine. It happens when a paid ad takes credit for a sale that would have happened anyway — through organic search, direct traffic, or word of mouth. The ad didn’t influence the decision. You paid for the click anyway. And your dashboard shows a conversion.

The most common form: branded keyword campaigns

When a customer types your brand name into Google, they already know you. They’re not discovering you for the first time — they’re navigating to your site. If you’re running a branded keyword campaign, your paid ad appears above your organic listing. The customer clicks the paid link instead of the free one directly beneath it.

Google attributes the sale to your brand campaign. Your ROAS looks excellent. But you just paid $1.50 to $4.00 for a click you would have received for free. The ad cannibalized your own organic traffic and claimed credit for revenue that was already yours.

How to detect cannibalization on your account

Method 1: The holdout test (gold standard)

Pause your branded keyword campaigns for 2–4 weeks. Track total Shopify revenue, organic search sessions, and direct traffic daily. If total revenue drops less than the spend you paused, you have confirmed cannibalization. Most stores find revenue drops by only 2–5% while recapturing 100% of the branded spend. Method 2: Organic rank vs paid position audit

If you rank organically in position 1–3 for your brand name and you’re also running brand search ads, the vast majority of your paid clicks are cannibalistic. Users who type your brand name will find you regardless. The paid ad just moves the click from free to paid. Check Google Search Console for your organic brand query positions.

Method 3: New vs returning customer segmentation

If brand search drives a higher-than-average percentage of returning customers, you’re mostly retargeting people who would have come back anyway. Returning customers via brand search are the most common sign of cannibalized revenue.

What to do about it

The answer is not always to eliminate branded campaigns entirely. There are legitimate reasons to run them: competitor conquest (preventing rivals from bidding on your brand name), promotional messaging, and markets where you don’t yet rank organically. The key is to know your actual cannibalization rate before deciding.
